1. Plan for your peak, not your average
Pull your October to December inventory levels from last year and add your expected growth. The gap between that number and your current capacity is what you need to store outside your own building.

2. Decide what goes out and what stays
Keep fast-moving SKUs close to your pick area. Bulk stock, backup inventory, seasonal items and slow movers are the best candidates for overflow storage.

3. Agree on how stock comes back
Overflow only works if you can pull product back quickly. Settle retrieval lead times and order cut-offs before you move a single pallet.

4. Look at what doesn’t need storing at all
Freight that is already headed to specific stores or customers can be received, sorted and shipped out through cross-docking, with little or no storage in between.

5. Check your other options
Some businesses also need space for equipment or vehicles during the busy season. Trailer storage and container storage can take pressure off your yard.
